Changing orange-brown logs to weathered grey or dark walnut to honey sounds like a colour decision, but the chart is the last part of the specification. Most log stains add pigment to variable wood instead of covering it like wall paint. Old oil, wax, clear coats, repairs and sealants control what bonds and what the new colour becomes. This guide plans that transition rather than repeating when routine re-staining is due.
Define whether this is a colour refresh or a true system change
Define whether the owner wants a restored colour, darker tone, lighter natural look, opaque accent or different chemistry. Decide how much grain stays visible, whether old and repair logs must match, and whether chinking should blend or contrast.
A maintenance coat stays within a sound known system. A colour change uses another tone on a compatible path. A system change crosses chemistries, potentially changing preparation, primer, coats, clear coat, sealants and future maintenance.
The quote must say whether intact coating remains. A promised bare-wood reset covers faces, checks and corners that influence colour—not only easy log centres.
Identify the old finish before choosing the new one
The best evidence is the original can, invoice or maintenance record. Collect manufacturer, product line, colour, base, number of coats, clear coat, dates, cleaners and sealants. Photograph a sheltered area that may still show the original colour. Ask whether any owner applied deck oil, water repellent, silicone, wax or spot treatment after the main finish.
Without records, inspect failure but do not rely on appearance alone. Use adhesion, absorption and manufacturer-recommended compatibility tests, and send samples or detailed photos to technical support where practical.
Sashco warns that waxes, non-drying oils, silicones and build-up can interfere with adhesion. Perma-Chink generally limits Lifeline to bare wood or sound compatible Lifeline finish. Product details differ, but “wood stain” is not one interchangeable chemistry.
Check the complete system, including clear coat and sealants
Compatibility is more than stain over stain. List every layer and joint product that will touch:
- cleaner, brightener or finish remover;
- borate or other wood preservative;
- primer or porosity conditioner;
- colour coat and additional pigment coat;
- clear protective topcoat;
- check sealant and log-end treatment;
- caulk around openings and butt joints; and
- wide-joint chinking and any old material that remains.
A waxy oil can contaminate a sealant bond, a waterborne topcoat may not suit unknown oil, and stain can colour chinking differently from wood. Mixing “best” products without written compatibility can leave no manufacturer supporting the system.
Use a coordinated family or written cross-brand guidance. Document which joints are protected before stripping, what chinking stays and where final chinking enters the colour sequence.
Understand the colour math: stain adds to the substrate
Most exterior log finishes are transparent or semi-transparent enough for wood grain and tone to influence the result. The colour seen at the end is not simply the colour on the label. It combines the wood species, age, ultraviolet (UV) weathering, residual old pigment, cleaning, surface texture, porosity, repair material, coat count and application rate.
Going darker is often easier, but excess coats can build an almost opaque result. Going lighter is harder: pale honey or grey cannot cancel dark oil held in porous logs. Stripping may remove the film while checks, soft grain and ends remain darker.
Weathered-grey stain is a controlled pigmented finish, not bare logs turning unevenly grey. “Natural” or clear also does not freeze fresh colour; pigment supplies much ultraviolet protection, so clear looks involve a maintenance trade-off.
Replacement logs and repairs take colour differently. If uniformity is critical, consider an approved more-opaque system or deliberate contrast. Promise the accepted sample, not a digital chip.
Decide how much removal the target actually requires
A sound known coating that is being refreshed within the same system may need only manufacturer-approved cleaning and preparation. A system change, widespread failure, bare grey fibre, heavy build-up or a light transparent target over dark logs usually moves the job toward full removal.
Removal may use media blasting, chemical remover, sanding or a combination. Blasting follows profiles but needs a proven medium and technique. Chemicals add residue, pH, runoff and drying requirements. Sanding gives local control but is slow around checks. The new system may favour one route.
Define “full strip” with a test patch: acceptable pigment in checks, separate end work, coating beside chinking and surface texture. Blasting cannot promise every historic colour disappears or that hand sanding is unnecessary.
Make surface texture consistent enough for the new colour
The same stain can look different on smooth, sanded and blasted wood. A porous weathered south wall may absorb more and turn darker than a sheltered wall. A repaired log may remain smoother and lighter. Blasting can open grain; sanding too fine can reduce mechanical key and absorption. Uneven hand work can create bright patches or swirl marks that transparent stain emphasizes.
Assess the dry house in raking light and from normal distance. Detail sand or buff to the approved standard, then clean dust and media as specified. Wire brushes can contaminate and reshape soft wood.
Include any system-specific porosity primer in the test. Perma-Chink recommends Prelude within its own Lifeline sequence for blasted wood; that does not make it a universal primer.
Build large sample panels on the actual house
Small colour daubs are useful for narrowing choices, not approving a restoration. Sashco emphasizes that stain colour changes with wood species, age and surface preparation. Build sample panels large enough to show log-to-log variation, checks, knots and application laps. Place them where the owner can view them in morning shade and afternoon sun.
Sample weathered and sheltered elevations plus additions or repairs. Reproduce removal, sanding, cleaner, borate, primer, colour coats, back-brushing and clear coat. Add the proposed chinking colour where it matters.
Cure samples for the stated period, then judge colour, transparency, sheen, blotchiness and sealant. Label panels and record coverage before selecting the job standard.
If a pale sample stays muddy, choose more preparation, a darker target, more hiding or accepted variation—before two elevations are finished.
Repair, preserve and sequence joints before colour coats
Stripping exposes rot, failed checks, end-grain problems and sealant defects that influence both performance and colour. Repair water entry and unsound wood before decorative coating. Borate treatments often belong on accessible bare wood, but the preservative product determines application and dry-down. It does not go everywhere automatically, and it does not replace a water-shedding finish.
Coordinate checks, log ends, caulk and chinking with the new coating family. Perma-Chink’s published restoration sequence places repair, stripping and cleaning, borate, check treatment, primer/stain, chinking work, log-end treatment and topcoat in a defined product-specific order. Sashco commonly recommends stain on clean dry wood before its final Log Jam chinking, while emphasizing compatibility and appearance testing. Both show why a generic sequence is risky.
Test retained chinking against cleaner, masking and colour. A blended-to-contrast change may need full joint removal, bond-breaker and correct dimensions—not just another colour.
Let Alberta moisture and weather control the schedule
A colour change needs stripping, detail work, repair, preservation and samples before finishing. Build that into Alberta’s season and do not strip every wall if the next trades cannot follow.
Measure representative wood moisture on each elevation and in repairs, ends, lower courses and sheltered areas. Product limits differ significantly between oil-based and waterborne systems and even between products from the same broad family. Use the current technical data sheets for the cleaner, preservative, primer, stain, topcoat and sealant—not one internet percentage for all of them.
Surface and air temperature, sun, humidity, wind, rain, overnight lows and cure time control application. West walls may need mornings; shaded walls may need longer drying. Rain, smoke, dust or delay may require reinspection or recleaning. Weather contingency belongs in the quote.
Use a colour-change workflow that can be inspected
A disciplined project usually follows this logic:
- Document the owner’s appearance goal and tolerance for rustic variation.
- Identify the existing stain, clear coat, preservatives and sealants as far as practical.
- Obtain compatibility guidance for the proposed complete system.
- Survey water entry, decay, repairs, access and containment.
- Prepare test-removal areas on different exposures.
- Complete the proposed post-strip cleaning and detail work on sample panels.
- Apply borate, primer, stain, topcoat and joint sample in the planned order.
- Approve the dried or cured colour and surface standard.
- Stage stripping, repair and coating so prepared wood is protected promptly.
- Record products, batches, coverage, moisture, weather and accepted changes.
The process provides decision points. If the old product cannot be identified, the new manufacturer may require bare wood. If the test strip damages a fragile surface, change the method. If the light sample remains too dark, reset the colour expectation before production. If chinking is incompatible, redesign the system before joints are opened.
What changes the quote and the final expectation
The main cost drivers are total log area, height and access; old coating layers and chemistry; dark-to-light versus dark-to-darker target; log profile and surface condition; amount of blasting, chemical work and hand sanding; containment; repairs and rot; borate; checks and log ends; chinking removal or colour change; primer and coat count; and the number of sample rounds. Occupancy, decks, landscaping and remote Alberta access affect staging.
A quote should define identification, hazardous-coating testing, removal standard, residue in checks, texture, carpentry, chinking, finishing and weather. Old pigment may remain, repairs may differ and transparent stain will show variation; “like new” is too vague.
The success criterion is a compatible, maintainable system whose finished appearance matches the approved panels across the practical range of the house—not an impossible promise that every log becomes identical.
Maintain the new system without accidentally changing it again
Give the owner a finish record: manufacturer and line, colour formula, batches, coats, primer, clear coat, cleaner, borate, sealants, application date, approved sample photos and maintenance instructions. Keep a labelled sample board or small quantity where storage guidance permits.
Inspect the exposed elevations, upward-facing checks, log ends and joints regularly. Use only maintenance cleaners and coats approved for the installed system. Do not add an off-the-shelf deck oil, silicone water repellent or wax because it seems compatible; it may turn the next maintenance coat into another full strip. Renew the correct layer while it remains sound, before pigment and protection disappear into bare grey fibre.
Colour wears unevenly. Maintain exposed walls when the system permits instead of repeatedly resetting the whole house.

Frequently asked questions
Can a dark log home be stained a lighter colour?
Sometimes, but the old dark coating usually must be removed to bare wood and residual pigment can remain in checks and porous grain. A light transparent stain cannot cover dark substrate. Prepare and approve full-system panels on the actual logs before promising the change.
Can water-based log stain go over old oil-based stain?
Only when the new manufacturer approves the specific old surface and preparation. Non-drying oils, waxes and other residues can interfere with adhesion. If the history is unknown or the compatibility test fails, removal to bare wood is often the defensible path.
Does a log-home colour change require media blasting?

Will the new stain match on old logs and replacement logs?
